This month you opened Arvin, a $330 million, 700,000 square foot DC with the largest robotic storage and retrieval system in your global network. The problem
Every yard "does it their own way." That is not strategy. That is drift.
Ask two of your sites and we would expect the same line: our yards are different.
In our experience they are not. Same trucks, same trailers, same moves. What differs is the workaround each site improvised, hardened into a process nobody chose. Across the 12 sites we mapped, we count 534 dock doors and almost 1,200 trailer positions. We cannot see from orbit what runs them. Arvin proves you can automate a building end to end. The yard outside it is the stretch that automation did not reach. A robot can stage a pallet in seconds, then it waits on a driver hunting a door. Seven of those sites move freight on rail too, so a missed cutoff cascades. Our read is that frozen, chilled, and ambient share the same gate, sorted by hand. Legacy YMS was built to run one site, not a network. Our read is that the gap shows up everywhere except your biggest plant.
Why now
You automated the building at Arvin. The yard that wastes a driver's day will cap what that building ships.
Arvin is your largest and most advanced DC, $330 million and a robotic storage system that picks shelf-stable goods at speed.
A building that picks ten percent faster ships nothing if the yard cannot turn ten percent more trucks. Your yards are the cap on what your plants can sell. The yards never got the upgrade. You built Arvin for peak demand, and peak is exactly when a manual gate falls behind. Every site now has to absorb more loads through the same gate. For the first time in four years, pricing power is swinging to carriers as capacity tightens. Detention starts at hour two and runs $50 to $100 an hour, and carriers now pick their shippers. Every printed BOL, every forced check-in, every drop-and-hook instruction, every trailer your driver hunts down is added cost. When trucks cost this much, that cost counts double. Fix the yards and the capacity you could not see starts to surface, which is more loads out the same doors. For frozen the clock is unforgiving. A reefer your yards lose today is product at risk.

The point is not faster trucks. It is realized production capacity: 5% more volume out the door on the same headcount, capacity those plants could not ship before.
Primo started with one layer: the driver journey. Text the truck instead of checking it in. Paper out of the gate. No more driver-to-dock-office handoff. Across the 24 sites where it went live, those yards shipped about 5% more volume than the sites without it, on the same dock-office headcount. That alone is why Primo committed all ~260 sites to the full Yard Network System, the first national shipper to standardize every yard on one protocol. The YMS is rolling now. Live at 10 plants, every production site by the end of Q3. The highest-volume campus is going fully automated end to end, on a trailer map that updates itself in real time. The 5% came from the lightest touch. The rest is still ahead. Nestlé USA would be the first frozen-and-chilled CPG network to put its whole yard footprint on one protocol.
